Is there some way to make my own portraits for my team?

Yes, portraits are images G1800.BMP through G1823.BMP on my Windows version.  Also, G904.BMP has the headshots.
Replacing these files will show a different portrait. I assume that you must keep the same dimensions, etc.
Backup the originals and give it a try.

That would be a lot trickier. You'd have to draw the sprite facing all four directions in different poses, standing, sitting, and fighting. Also a death sequence, and a smaller version for outdoors, all done against a pure white background, which the game interprets as transparent. If you did that, assembling the images on a template and replacing the original artwork would be straightforward enough, but getting the image to look right in the game is harder than you might think.
